How to Structure Your Meta Ad Campaigns for BFCM: Budget, Creative, and Timing
The instinct heading into BFCM is to rebuild the Meta ad account from scratch: new campaigns, new account structure, new everything. That is almost always the wrong move. By late November, your ad account already knows what works, and the season is about leaning on that momentum, not throwing it away. The brands that scale cleanly are the ones who set the season up so the account keeps its learnings, instead of resetting at the worst possible time.
Structuring for BFCM comes down to three decisions, and none of them require starting over: how you budget, what ad creative you run, and how you set up your campaigns and timing. Here is how to handle each one.
Fund the sale on top of what's already working
The most common budgeting mistake is stripping down the campaigns that are already performing to pay for the sale. Do the opposite. Keep your evergreen budget where it is, and add a dedicated Q4 sale budget on top, with its own high daily spend. Your proven campaigns are what carry the account the rest of the year, and pulling money out of them right before your highest-traffic weekend undercuts the exact thing driving your results.
Give that sale budget enough weight to matter, with its own high daily spend rather than a token bump, and get it live early so delivery has time to settle before the peak. If you run Advantage+ Shopping, it is well suited to putting that additional budget to work across audiences automatically as volume climbs.
Build your sale creative from your proven winners
You do not need a brand-new creative concept for Black Friday. Start from the ads already converting for you and build sale versions of them, so you are layering the offer onto something the account already responds to. A simple single image with the offer front and center tends to perform well during the season, and because it is fast to produce, you can make plenty of variations. That volume matters, since Meta's delivery rewards accounts that feed it a healthy range of creative rather than one or two hero ads, which makes a deep, varied lineup a structural advantage.
Just make sure the creative actually speaks to the promotion. Evergreen ads that ran all year rarely carry a sale weekend on their own, because they are not built around the offer. Refresh yours around the actual deal, and produce it early enough to clear ad review before the rush, since approvals slow down when every advertiser is pushing new ads at once. One easy win while you are in there: update the copy on your dynamic product ads to reflect the offer. It is the simplest update you will make all season, and it keeps your retargeting consistent with everything else.
Run one campaign all season, and keep your evergreens on
Structure is where the season is won or lost, and the key move is consolidation. Instead of spinning up a new campaign for every promo, build one Q4 sales campaign that holds all of it: Black Friday, Cyber Monday, gifting, every holiday sale. Keeping everything under one campaign means it holds its learnings across the whole season instead of resetting each time you launch something new. Get it live early so it has runway to stabilize before the peak.
Layer your sale ads into your evergreen campaigns as well, and never turn the evergreens off. During Black Friday, they will often outperform the sale creative itself, and shutting them down throws away momentum you have spent all year building. From there, sequence the season in stages: the warm-up, an early-access moment for your best customers, the Black Friday launch, Cyber Monday, and a final extension. Make sure every ad is approved well ahead of Thanksgiving so nothing is stuck in review when it needs to be live. By the time the weekend arrives, the whole system is already running, and your job is simply to watch what is working and put more behind it.
Structure it now so you can scale it later
Winning BFCM on Meta is not about rebuilding your account or outspending everyone else. It is about setting the season up so your account keeps its momentum: the sale funded on top of what already works, creative built from your proven winners, and one campaign that holds its learnings from the warm-up through the final extension. Put that structure in place now and the weekend becomes something you execute, not something you scramble through.
